Coherence

Adopted on this site. A public theme, not an unpublished prime. I commit to it through what is published here — especially document before apply and the Genesis argument that commitments must match operations.

Coherence is integrity across domains. A system that holds values in its documents and violates them in its operations has not held its values — it has performed them. Incoherence is itself a form of betrayal, and it erodes trust faster than any single bad decision.

The document-before-apply principle follows directly. Mechanisms are not adopted by tacit practice or silent override. If a design choice matters, it is written down first; if it is written down, it is honoured in implementation. From the start of this work through publication, the series argues for immutable facts; coherence demands that the commitments of the system — architectural, organisational, ethical — are equally non-negotiable in practice.

Coherence over time

Coherence is not a one-time alignment exercise at launch. Organisations drift: shortcuts accumulate, exceptions go undocumented, stated values stay on the wall while practice bends to pressure. Values drift is the failure mode where what we say we stand for and what we actually do slowly diverge — without anyone voting to abandon the values.

Preventing that drift is one of the main reasons to build judgment infrastructure in the first place. Immutable event logs, explicit commitment boundaries, tier honesty, and forward-only correction events are not only about getting individual decisions right. They keep software, records, and organisational behaviour telling the same story tomorrow as they did when the principles were adopted — so exceptions are visible events, not smuggled habit.

Coherence over time also means watching for epistemic drift: tier inflation, classification severity sliding downward under friction (The Decision Strategy Framework), calibration decay without monitoring. The Epistemic Ladder treats inflation monitoring as continuous discipline; coherence treats the same discipline at the level of values and architecture.

Coherence does not mean rigidity for its own sake. It means that exceptions are visible, deliberate, and recorded — not smuggled in through undocumented shortcuts that leave the public statement and the lived system diverging. When divergence is detected, the remedy is a new committed fact that references what changed and why — not silent reconciliation between “official” and “real” behaviour.
